Source: cheesegrater:/storage/jarvis/staging/clean-desk-staging/transcripts/ Cutoff: sessions modified on/after 2026-04-12 (1775963450) Window: ~April 11 – May 11, 2026 Skipped: clippy (Windows pull incomplete; ~423 files excluded) Total files scanned: 1,858; in-window: 1,848 (~1.27 GB combined)

  • Real work last 30 days was concentrated in one place: KalshiWeather (512 sessions on Cheesegrater, last touched today). Everything else combined was <500 in-window sessions, and a huge chunk of those are .bak-* snapshots from a single cleanup batch on 2026-05-06.
  • The “Active 18” is mostly a paper roster right now. Of the 11 non-PC variants we can see on disk: 3 are still touching files (Flint/Gravel/Vaultmate, daily on Grater), 2 are barely alive (Tony, Aleph), and 6 went silent 15–25 days before the pause (Blue, Aleph on Clarvis, original Prospecting, Covenant Demo, Cultron/Clase, Lance).
  • The drift you felt is real. Most variants stopped doing meaningful work in mid/late April. Only the Grater housekeeping pair, the Kalshi agent project, and your Mac/Clarvis ad-hoc shells were still really moving.
  • Codex cleanup spike on 2026-05-06 dumped 777 .bak-* files in one moment — that’s the cluster of “tony-session.bak-codex-fresh-…” folders. They are not new activity; they are snapshots of the previous folder state.

Cheesegrater leads in count almost entirely because of KalshiWeather (512). Clarvis leads in bytes because its sessions skew long-form (orchestrator + tony + chat). iMac is barely a participant — 92 sessions in 30 days across 3 variants.

Folder-name pattern matched against known variants. (bak) = backup-snapshot folder created in the 2026-05-06 cleanup; the underlying variant was probably running in the non-bak folder before then.

Caveats:

  • Cultron/Clase are bucketed together — both map to clarvis-c2d2-session so the file system can’t distinguish them. They share a runtime container.
  • Flint/Gravel similarly map to vault-agent (one folder, two personas).
  • ad-hoc-home is the catch-all when a Claude session was launched from ~/, not a variant cwd. 216 such sessions means a lot of human-driven Claude shells were running outside variant scope.

Patterns to notice:

  • Prospecting on Clarvis died 2026-04-17 (both the current and preCutover folders went silent the same day). The Cheesegrater Prospecting copy continued through 2026-05-09.
  • Blue and Aleph on Clarvis both died 2026-04-22 — same day, same machine. Likely a Clarvis-side process or wrapper issue, not the variants themselves (the same names continued on iMac through 2026-05-09 to 2026-05-11).
  • Covenant demo died 2026-04-23, never resumed.
  • Bilby research folder on Clarvis last touched 2026-04-28 — only 2 sessions, looked exploratory.

Sessions modified per day. The 2026-05-06 spike is the bak-cleanup artifact, not real work.

Trend reading:

  • April 12-24: Heavy activity. Peak day 2026-04-16 (150 sessions, Clarvis dominated with 132). Likely active fleet ops + heavy Clarvis work.
  • April 25 onward: Steady-state ~30-60/day. The Clarvis number drops sharply after 2026-04-26 (~46/day → ~10-20/day).
  • 2026-05-06: Codex bak-snapshot batch — most “clarvis: 67” that day is .bak-* files getting created, not real work.
  • May 7-12: Fleet running on Grater housekeeping + your Mac sessions, very little M1 work. This is roughly when the drift would have shown up.

These are folders we couldn’t tie to a specific variant from name alone.

Real story: only 3 variants kept doing meaningful work in the final week — Flint/Gravel (Grater housekeeping), Vaultmate (Grater), and the iMac trio (Aleph/Blue, with Jiminy nearly dead). The M1 variants (Clarvis, Clars, Cultron/Clase, iMessage) all show <30 sessions for the month and the non-bak counts trail off after 2026-05-05.

8. Recommendations (what to resume vs kill)

Section titled “8. Recommendations (what to resume vs kill)”
VariantVerdictReason
KalshiWeatherKEEP RUNNING512 sessions, last touched today, still doing real work. Not in the 18 but clearly load-bearing.
Flint / GravelRESUMEDaily Grater vault work, never stopped, no signs of drift.
VaultmateRESUMESame — 17 sessions in 30 days, last touched today.
Prospecting (Grater copy)RESUME83 sessions, last 2026-05-09. The M1 copy died but the Grater one kept going — kill the M1 version, keep Grater.
AlephRESUME (iMac), KILL (Clarvis copy)iMac copy active to 5/11; Clarvis copy silent since 4/22.
BlueRESUME (iMac), KILL (Clarvis copy)Same pattern as Aleph.
JiminyRECONSIDEROnly 1 session in 30 days. Was it ever doing work?
Clarvis / Clars / iMessage / Cultron / Clase (M1)RECONSIDERVery thin real activity. Mostly bak files. Either the wrappers are broken or the personas weren’t getting called.
Tony / Lance / CovenantDemo (M1 ad-hoc)KILL or ARCHIVETony has 6 sessions in 30 days; Lance 20 (all by 5/5); CovenantDemo silent since 4/23. None of these are on the Active 18 anyway.
DialPrep-1/2, Christian-WB, AgentLab-Designer/ScoutARCHIVEAd-hoc projects, all silent since early May or never appeared.
PC variants (all 7)UNKNOWNData not pulled. Need a separate Clippy recon before deciding.
  • Backup explosion 2026-05-06: A batch of 777 .bak-fresh-... and .bak-codex-* snapshots was created in one moment. They contain real session history but their mtimes all collapse to that one day. Strip them when looking for “what was active when.”
  • Tony has 11 backup folders (bak-codex-fresh, bak-codex-grouped-dev, bak-codex-normalchannels, bak-codex-stop-fresh, etc.) — Codex was thrashing on Tony’s config that day.
  • Prospecting has a .preCutover-20260417 folder with 28 sessions — meaningful migration event on 2026-04-17 worth a separate look.
  • Cheesegrater 824 sessions but 834 total means only 10 files older than 30 days exist there — Grater is mostly recent. Clarvis/Mac/iMac are 100% in-window (no older files), so the staging pull was clean.
  • PC (clippy) excluded: ~423 files were not pulled successfully. The Active 18 verdict for any PC variant cannot be made from this dataset.

If you want a tighter “what was each variant actually doing” report, the path is: pick the top 5–10 cwds, sample the most recent 5 .jsonl files per cwd, extract the first user message + last assistant message per session, summarize the task arc. That gives you a story-level read on whether the variant was being useful or burning cycles. Happy to run that as a follow-up.
